Online content creator framed by a ring light

The creator economy is rewriting how audiences discover and pay for entertainment, but turning that shift into a scalable media business is another matter. When a pioneering media company that brings online creators to television and connected screens set out to grow beyond its home market, it needed more than a new country plan: it needed a strategy and go-to-market built for scale. We partnered with its leadership to completely revamp both, and to take the platform into its first international market.

Client Profile

Our client is a media company that operates a creator-led TV channel and streaming platform. It gives online creators, podcasters and digital publishers a presence on television and connected screens, and gives viewers a curated, algorithm-free catalogue across linear TV, web and mobile. Creators monetise through subscriptions, live events, pay-per-view and advertising, while distribution runs through pay-TV and telecom operators as well as the company’s own apps. Having proven the concept in its home market, the company had a bold ambition: to become the reference platform for creator-led television across Europe.

The Challenge

The concept had real traction, but the go-to-market that carried it at home was not built to travel:

  • A Home-Market Go-To-Market: Positioning, pricing and partner terms had been shaped by one country’s media landscape and by relationships built over years. None of it existed as a repeatable model that could be deployed in a new market.

  • Four Audiences, One Story: Creators, viewers, distribution operators and advertisers each needed a distinct value proposition, yet the company was telling all of them a single, product-centred story. Commercial conversations were long and hard to standardise.

  • The Chicken-and-Egg of a New Market: Entering a larger, more competitive market meant securing creators, publishers and operator carriage before there was an audience, with a lean team, limited local presence and no established network.

Without a redesigned strategy, the company risked exporting a home-market playbook that would not survive contact with a new, more competitive environment, and losing precious time in a fast-moving category.

The Solution

We engaged as a trusted advisor and embedded commercial leadership, with a mandate to rethink the strategy and go-to-market from the ground up. Our approach centred on:

  • Reinventing the Go-To-Market: Using our proprietary GrowthBridge™ methodology, we re-segmented the market, sharpened the value proposition for each audience, redesigned the commercial and partnership model, and turned the result into a market-entry playbook the company could repeat.
  • Fractional Leadership Integration: Our leaders worked inside the company alongside the founders and country teams, translating the strategy into launch plans, commercial priorities and weekly execution.
  • Leveraging Our Extensive C-Suite Network: We opened doors to telecom and pay-TV operators, media publishers and creator networks in the target market, accelerating the partnerships on which a two-sided platform depends.

The outcome was a strategy that was both ambitious and executable: clear on where to play and how to win, and backed by the relationships needed to make it real.

Team redesigning a go-to-market strategy at a wall of sticky notes

Implementation Process

The transformation unfolded in five stages:

  • 1

    Strategic Diagnostic:

    • – Reviewed the home-market business end to end: audience data, creator economics, partner terms and the commercial pipeline.
    • – Identified what had driven success locally and what would not transfer to a new market.
  • 2

    Strategy and Go-To-Market Redesign:

    • – Defined the target markets, the entry sequence and the value proposition for creators, viewers, operators and advertisers.
    • – Redesigned pricing, revenue-share and partnership models, and set the commercial targets and governance for the expansion.
  • 3

    Market-Entry Playbook:

    • – Codified the launch approach: creator and publisher acquisition, operator carriage, marketing and the local organisation required.
    • – Built the launch plan and the local team structure for the first international market.
  • 4

    Partnership Activation:

    • – Leveraged our network to open conversations with leading operators, publishers and creator agencies in the target market.
    • – Supported negotiations through to signed carriage and content partnerships ahead of launch.
  • 5

    Launch and Scale:

    • – Coordinated the go-live of the platform and the linear channel, aligning content, distribution and marketing milestones.
    • – Established the pipeline reviews and performance cadence to steer growth and prepare the next market.

Throughout, we worked hand in hand with the founders and country leadership, adapting the playbook as market feedback came in and keeping strategy and execution tightly connected.

Results

The engagement repositioned the company from a home-market pioneer to an international platform:

  • A Completely Revamped Strategy and GTM: A clear segmentation, differentiated propositions for each audience and a redesigned commercial model replaced the home-market playbook.
  • Successful International Launch: The platform and its linear channel launched in a significantly larger European market, the first proposition of its kind there.
  • Distribution and Content Partnerships in Place: Carriage with a leading national telecom operator and partnerships with established media publishers and dozens of top creators gave the launch immediate reach and a rich catalogue from day one.
  • A Repeatable Expansion Playbook: The organisation now has the model, governance and network to open further markets faster and with less risk.

For the client, the outcome was a step change: a business that had proven a concept in one country now had the strategy, partnerships and commercial engine to grow internationally.
